A Semrush competitor analysis is a four-step workflow: identify your real search rivals with Organic Research, find the keywords they rank for and you do not with Keyword Gap, spot the sites linking to them but not to you with Backlink Gap, then sanity-check their scale with Traffic Analytics. Run in that order, the whole exercise takes about 30 minutes and ends with a one-page action plan rather than a pile of spreadsheets. A Semrush competitor analysis is the process of using Semrush’s research reports to compare your website against the sites that actually outrank you, so you can copy what works and avoid what does not. It answers three practical questions: who really competes with you in Google, which keywords and backlinks they have that you lack, and roughly how much traffic that advantage is worth. What do you need before the clock starts?

Preparation for a Semrush competitor analysis takes two minutes and saves twenty. You need a Semrush account (a free account works for a first pass, though report limits are tight), your own domain, and an honest guess at three to five rivals. Crucially, set the database to the United Kingdom before running anything: Semrush defaults to the US in some views, and US rankings will send a UK business chasing the wrong gaps. Keep a blank document open from the start, because the plan you finish with matters more than any single report. Work through this list first:

  • Semrush account created and logged in
  • UK database selected in the report toolbar
  • Your exact domain to hand (with or without www, match your live site)
  • Three to five suspected competitors listed
  • Blank document open, titled with today’s date

Minutes 0 to 5: how do you identify your real rivals?

Identifying rivals is the step most people get wrong, because your business competitors and your search competitors are rarely the same list. A Cambridge letting agent competes with other agents on the high street, but in Google it may compete with Rightmove, OpenRent and a dozen advice blogs. Semrush settles this with data:

  1. Open Organic Research and enter your domain (UK database).
  2. Click the Competitors tab: it lists the domains ranking for the same keywords as your site, with the size of the overlap.
  3. Sort by Competition Level, which weighs how many keywords you share against how many each site has.
  4. Discard anyone you cannot realistically imitate (national portals, Wikipedia, retail giants).
  5. Keep the top three or four domains of a similar size and business model to yours.

Write those names in your document: every remaining step uses this shortlist, so five minutes here decides whether the next twenty five produce a plan or a distraction.

Minutes 5 to 15: how do you run a Keyword Gap analysis?

Keyword Gap is the core of the whole method, which is why it gets a third of the time. The tool compares up to five domains at once (as of July 2026): enter your site first, then your three or four shortlisted rivals, and run it on organic keywords. The report splits everything into named buckets: Shared, Missing, Weak, Strong, Untapped and Unique. Two matter most today. Missing shows keywords where every rival ranks and you do not, which usually means you need a page you have not written. Weak shows keywords where you rank below all of them, which usually means an existing page needs improving. Filter to keywords with meaningful UK volume and a difficulty score you can realistically win, then copy 10 to 20 into your document. Backlink Gap does for links what Keyword Gap does for rankings. Enter the same five domains, your site first, and Semrush lists every referring domain that links to your rivals. The prize is the overlap: the Best filter surfaces domains pointing to your competitors but not to you, and the ones linking to two or more rivals deserve your attention first. A site that has already linked to three Cambridge letting agents has demonstrated it links to sites like yours, which makes it a far warmer prospect than a cold guess. Skim for relevance rather than raw authority scores, discard obvious directories and spam, and copy ten realistic prospects into your document with a one-line note on why each might link to you (local press, trade association, supplier, guest article). Minutes 20 to 25: what can Traffic Analytics tell you, and what can it not?

Semrush Traffic Analytics estimates a rival’s total traffic, including channels you cannot see in the SEO reports, and it deserves both five minutes and a health warning. The numbers are modelled from third-party clickstream panels and machine learning, normalised for country, device and demographics: these are estimates, not measurements. The sensible uses are relative ones: is rival A twice our size or ten times, which channels do they lean on, and is their traffic growing or shrinking? Do not quote the absolute figures in a board deck, and expect estimates for small local sites to be the least reliable. Minutes 25 to 30: how do you turn findings into actions?

Turning findings into actions is the step that separates analysis from procrastination, and it takes one small table. In your document, convert every shortlisted item into a task with a verb, an owner and a deadline. A finding you cannot phrase as a task gets deleted. The pattern we use with clients is simple:

What does a worked example look like?

The following is an illustration with invented numbers, not client data. Imagine a Cambridge boiler installation firm running the 30-minute method against three local rivals. Organic Research confirms two suspected rivals and surfaces one it had never heard of. Keyword Gap’s Missing filter shows all three rank for “boiler service cost” style queries while our firm has no servicing page at all: one new page, briefed that afternoon. The Weak filter shows its “new boiler installation” page ranking below every rival, so it gets a rewrite and six internal links. Backlink Gap finds a regional trade directory and a heating supplier’s installer list linking to all three rivals: two emails sent. Traffic Analytics suggests the biggest rival is roughly triple its size, which resets expectations to a 12-month horizon. How accurate is Semrush competitor data?

Semrush competitor data is accurate enough to rank priorities and not accurate enough to quote as fact, and any honest guide should say so plainly. Keyword rankings are crawled and generally reliable, though always spot-check a handful in an incognito window because personalisation and locality shift real results. Search volumes are modelled averages, so treat them as bands rather than exact demand. Traffic Analytics is Semrush’s softest layer: clickstream panels under-represent small UK sites, so a rival showing 2,000 visits could plausibly have 1,200 or 3,500. The discipline that keeps you safe is triangulation: trust direction and ratios from Semrush, and verify your own numbers in Google Search Console, which is measured rather than modelled. Do I need a paid Semrush plan for competitor analysis?

Not for a first pass. No tool can. Semrush models estimates from crawled rankings and third-party clickstream data; it has no access to anyone’s analytics account. That is why this method treats every rival figure as a ratio (“three times our size”) rather than a fact.
